Marketplaces
One channel, run properly — not the whole strategy.
Marketplaces are often the fastest way to establish a European commercial position and the clearest read on real demand. They are still one route among several, and they earn their place only where the economics support it. Where they do, this is how we run them.
Where this sits in the system
Marketplace execution comes after the market, positioning, pricing and channel decisions — not instead of them. A well-run marketplace operation cannot rescue a product priced below its landed cost, or positioned against the wrong competitive set. If you have not made those decisions yet, start with the market entry assessment.
Operating disciplines
Eight things we manage together, because they move together.
Marketplace opportunity analysis
Whether the marketplace channel suits the category at all — demand depth, competitive density, price ceilings and the realistic cost of visibility — before an account is opened.
Launch and localisation
Catalogue structure, listings written for European buyers rather than translated, keyword architecture per marketplace, and a launch sequence that builds one market before opening the next.
Advertising
Campaign structure that can be read and steered, bid and budget management against contribution margin, search term governance, and a clear separation between defensive, harvesting and expansion spend.
Organic ranking
Keyword architecture maintained across marketplaces, indexation checked rather than assumed, and rank treated as the outcome of relevance, conversion and velocity together.
Conversion
Listing content, imagery direction, A+ structure, review position and price perception managed as the lever that makes every other number cheaper.
Catalogue health
Variation structure, attribute quality, suppressed and stranded inventory, duplicate listings and category placement kept clean as the assortment grows.
Inventory coordination
Demand forecasting aligned with production lead times and replenishment cycles, so ranking is not lost to avoidable stock-outs.
Profitability
Performance measured on contribution margin per product and per marketplace — not on channel revenue or blended advertising ratios.
Visibility
Headquarters should be able to read Europe in one page.
Cross-border commercial problems are usually visibility problems first. If the numbers that drive decisions are not in front of the people making them, the decisions default to revenue.
What management reporting covers
- Contribution margin by product and by marketplace
- Advertising efficiency and spend composition
- Organic versus paid share of revenue
- Keyword rank and share of category demand
- Conversion rate and session trends
- Inventory position and coverage
Reporting exists to drive a decision. If a number does not change what we do next, it does not belong in the report.
Marketplace is one option. There are others.
Distributors, retail and direct-to-consumer each carry different economics, speed and control. We have no incentive to route your brand through one rather than another — which is what makes the recommendation worth having.
Is your European marketplace presence underperforming?
Underperformance usually has a specific, findable cause — positioning, price, content, advertising structure, catalogue quality or margin. Sometimes the cause is that the channel was the wrong choice. The first step is establishing which.
